When you’re building an AI tool, it’s easy to obsess over the wrong numbers. Signups feel exciting. Twitter followers feel like progress. But neither pays the bills or tells you if you’re building something sustainable.

This guide covers the metrics that actually matter for AI tool founders — the numbers that predict whether your tool will thrive or stall. We’ve organized them by stage, because what you should track at 100 users is very different from what matters at 10,000.

The AI-Specific Metric Most Founders Ignore

Before we get into the standard SaaS metrics, there’s one metric unique to AI tools that deserves special attention:

Cost Per AI Query (CPAQ)

Every time your tool processes a request — whether it’s generating text, analyzing data, or creating an image — it costs you money in API calls or inference compute. This cost doesn’t exist in traditional SaaS.

Gross Margin

For AI tools, gross margin needs special attention because of AI inference costs:

  • Website traffic (without conversion data)
  • Social media followers (unless they convert to users)
  • Feature requests received (volume doesn’t equal importance)
  • “Users” who signed up but never activated — they’re not users

The Bottom Line
